Don't let agents hijack the steering wheel: How to pair AI with deterministic workflow

When you hold a shiny new hammer, everything in front of you starts to look like a nail.

Right now, agentic AI is that hammer. Vendors are aggressively pitching the idea of handing your entire operation over to autonomous agents. Let the models run the show and watch your efficiency climb.

We believe the Gartner® research on workflow redesign reveals exactly why that promise breaks down in practice. Not all workflows benefit from AI with a high level of agency. Integrating agentic AI into the workflows adds fragility and cost, especially when applied to tasks within workflows that don’t require (semi or full) autonomy in operations.

Getting real value out of AI requires knowing what kind of work you are dealing with and choosing the right architectural foundation before you build anything.

First, assess the characteristics of the work

Before assigning an agent to a process, evaluate what the work actually demands. Gartner suggests looking closely at variability, strategic importance, and operational impact.¹ In practice, this means choosing between two fundamentally different starting points based on the nature of the task.

Is the work standardized, high-volume, regulated, or mission-critical? Start with a deterministic process orchestration layer. When mistakes result in compliance fines, customer attrition, or direct financial loss, predictability is mandatory. You need a workflow engine to enforce business rules and maintain an ironclad audit trail.

Is the work dynamic, free-flowing, and highly variable? Start with AI. Tasks like creative content generation, strategic brainstorming, exploratory data analysis, and initial strategy drafting thrive on open adaptation. They do not need rigid procedural rails to deliver value.

The distinction most teams miss: Orchestrating workflows vs. executing tasks

Starting your mission-critical operations with a deterministic workflow does not mean locking AI out of the room. It actually provides the exact framework AI needs to operate safely.

This is where teams often make a massive architectural mistake. As Gartner points out, when enhancing workflows with agents, an important distinction is often missed: applying agents to the workflow itself as an orchestration mechanism versus applying agents to the underlying tasks orchestrated by the workflow.¹

Handing the orchestration layer over to agents means completely rebuilding how you control processes. It introduces unpredictability to the sequence of events and makes compliance nearly impossible to guarantee.

Applying agents to individual tasks preserves your existing process control. The workflow engine continues to enforce policies and log events, while agents take on the heavy analytical lifting inside that safe environment. You get the reasoning power of modern AI without losing control of the operation.

Where AI actually adds value: Automating the 6Rs with governance

Enterprise operations flow through a clear lifecycle from the moment a request arrives to the second the case closes. We break this operational work into six fundamental stages: Receive, Route, Research, Report, Respond, and Resolve.

When you pair a deterministic engine with specialized agents, AI accelerates work across every single stage under total governance.

1. Receive

Messy, unstructured inputs hit your business all day, from fragmented email threads to handwritten portal uploads. AI agents ingest this chaos, pull out key entities, classify the intent, and populate structured case data inside the workflow instantly.

2. Route

Static triage matrices fail when customer intent is ambiguous. AI evaluates the nuance of incoming language and flags urgency. The workflow engine then takes over, applying service level agreements and skills-based assignments to route the work accurately.

3. Research

Caseworkers lose valuable minutes digging through disconnected back-end systems to find context. Specialized agents scour databases, review customer histories, and flag relevant anomalies so the human worker doesn't have to hunt for facts.

4. Report

Drafting audit summaries and regulatory filings drains operational teams. Agents assemble the actions taken across the lifecycle of a case, synthesize the findings, and draft clean, audit-ready documentation in seconds.

5. Respond

Customer communication demands both accuracy and the right tone. Generative agents draft personalized responses based on the specific resolution of a case. The deterministic system ensures these sensitive communications pass through a human review checkpoint before sending.

6. Resolve

Closing a case involves mechanical data entry across multiple legacy platforms. Once a decision is approved, AI agents execute the final closure steps. If an exception arises, the deterministic workflow catches it and redirects it for review.

Set clear boundaries for autonomy

In our opinion, deconstructing a workflow into these specific tasks is how you scale AI safely. Autonomy without guardrails always creates operational failure. The safest way to deploy agents is to build explicit boundaries across three distinct levels.¹

Business and risk leaders determine strategic boundaries, like preventing an agent from approving a payout over a set dollar limit without managerial sign-off. Process owners establish operational guardrails to dictate exactly where autonomy is permitted within a specific case. System architects enforce technical controls with scoped API access and strict data privacy protocols.

Because these guardrails run directly inside the deterministic workflow layer, you don't have to cross your fingers and hope an agent stays on script. The engine enforces the boundaries automatically.

Move in the right order

Agentic AI brings serious operational speed. Uncontained autonomy introduces fragility exactly where enterprises need predictability the most.

Assess your work honestly. Build your foundation on deterministic process orchestration for any operation requiring governance and consistent outcomes. Use that platform to assign targeted work across the 6Rs to specialized agents, expanding their scope only as they prove their reliability.

That is how you turn AI from a risky experiment into a governed, scalable operational reality.
